One story is worth more than the other nine combined this week: an AI supplier cutting off a third-party product overnight. Alongside that came a leadership change at Google DeepMind and another chapter in the price war between models. But the most important lesson is about supplier dependence.

When one supplier controls the product’s core capability

Whenever I see an AI product built on top of a single model supplier, I think the same thing: what if that access simply disappears tomorrow?

That is what happened this week with Cursor, one of the most widely used AI programming tools on the market. OpenAI announced that it will stop supplying its models to Cursor on November 12, shortly after SpaceX, owned by Elon Musk, acquired the tool. The stated reason was a history of contractual violations at other companies owned by Musk.

It does not matter much who is right in this dispute. What matters is the lesson for anyone building a product on third-party infrastructure.

An entire AI product can lose its core capability because of a decision that has nothing to do with the product itself. It is not a technical failure or a decline in quality; it is another company’s business decision, outside what you built.

Supplier dependence is also an architecture risk

This is supplier dependence in its purest form. And dependence is a risk we have always learned to map in credit, contracts and portfolio concentration. It makes perfect sense to apply the same standard to AI architecture.

The risk is not only that an API goes down or becomes more expensive. It is also that a supplier decides it no longer wants to serve a product, for commercial, contractual or strategic reasons. In that scenario, the capability that seemed to be part of the product turns out to be an external decision the team never fully controlled.

This is a question of AI governance, but also of product design. The dependency map needs to show which models support each critical step, what an interruption would affect and how long the team would take to switch suppliers.

Multi-model architecture is now basic resilience

From a product perspective, this reinforces something I had already been thinking: multi-model architecture is no longer a luxury for teams with excess budget. It has become a basic resilience measure, on the same level as a continuity clause for a critical supplier.

Technology and financial-services companies that depend on generative AI should be asking this question now, before a supplier makes the choice for them. AI product management needs to include this decision in the roadmap, risk assessment and operational-continuity conversation.

This does not mean duplicating the entire architecture without judgment. It means knowing where a model can be swapped, which behaviors need to be evaluated again and what path keeps the product running if the primary supplier disappears from the equation. It is the same discipline as product management applied to a technical dependency that is also commercial.
